Leading company-wide AI transformation

I chose AI tools, built a shared data platform and led AI adoption across departments.

6 weeks

To build the shared analytics foundation.

My role
Director & Chief of Staff to the CEO
My responsibility
Choose the AI tools, build the data platform and lead adoption across departments.

The challenge

In early 2025, the CEO made AI a company priority. The company needed to choose its tools and help departments use them in everyday work.

Employees needed AI applications for their own tasks. The business also needed shared data and a place to build and run automations across departments. I led the work to put those foundations in place and agree who was responsible for adoption.

What I owned and delivered

I led technology selection for employee AI applications, shared data and tools, and the environment for building and deploying automations. This covered both the tools people used themselves and the systems that would run workflows across departments.

I built the data platform from scratch. I used Fivetran to bring business data into Snowflake, dbt to prepare it for analysis, and Hex so teams could explore it themselves. I then automated recurring management and investor reports, including charts and commentary.

With department leaders, I set AI adoption goals through company-wide OKRs and reviewed progress regularly. We shared examples at monthly town halls and brought advanced users together to teach others. Each department had goals to work towards and practical support to get there.

What changed

Within six weeks, Sales, Marketing and Finance could analyse their data in one shared platform. Automated management and investor reporting reduced manual preparation.

AI adoption became part of departmental goals and company reviews. Leaders were responsible for progress, and employees had tools, examples and experienced colleagues to help them use AI in their work.
